How to Compress a PDF for Email Without Uploading It

Email is a terrible place to discover a file is 29 MB. The compose window looks fine. The bounce arrives twenty minutes later. The usual advice is “run it through an online compressor,” which means the invoice, the scanned packet, or the ID pages sit on someone else’s disk for a while.

Why the attachment fails

Most people are not hitting a mysterious PDF setting. They are hitting a mailbox rule.

Gmail’s hard cap is 25 MB for the whole message. Plenty of work accounts sit at 10 or 20 MB. Phone scans of a 12-page form routinely land at 30–40 MB because each page is a high-resolution photo glued into a PDF. A slide deck exported “for print” does the same thing with full-bleed images.

Compression is the first lever. It is not the only one. If half the file is pages nobody asked for, split the PDF and send the relevant range. Shrinking a packet you should have cut is how you get a blurry form that still does not attach.

What actually gets smaller

A PDF is a container. Text and vector lines are cheap. Embedded JPEGs and page-as-image scans are expensive.

The compressor works by re-encoding those heavy parts: overall quality, image quality, optional aggressive mode, optional metadata strip. You can also limit the pass to a page range if only the appendix is fat. None of that is magic. A 200 KB text-only letter will not become 20 KB in a way that matters. A 28 MB scan-heavy packet often will.

Two checks after every pass:

  1. File size in the download, compared with the mailbox cap you actually have - not a number you guessed.
  2. Readability at 100% zoom on a page that contains small type, a stamp, or a serial number. If you cannot read it, the setting was too low.

Keep the original. Name the output something obvious (…-email.pdf) so you do not overwrite the archive copy.

  1. Copy the PDF, or at least do not delete the original until you have verified the output.

When shrinking is the wrong first step

Wrong pages. A 40-page export that includes a blank back sheet and an internal checklist should lose pages, not pixels. Use PDF Delete Pages or PDF Split, then compress what remains.

Already small. If the file is 1.4 MB and Outlook still rejects it, the problem is the tenant policy or a blocked file type, not bulk. Compression will not negotiate with IT.

Password-protected. If the tool cannot open the file, that is a stop. Do not paste the password into a random cloud compressor as a workaround.

Hundreds of megabytes. Browser tabs have memory limits. A huge scan can freeze the page. Split it on a machine with more RAM, or use a desktop tool you already own.

What compression will not do

It will not decrypt a locked PDF. It will not add selectable text to a scan (that is OCR). It will not make a photograph “as good as the original, just smaller” if you crush image quality. It will not hide the contents. A smaller invoice is still a readable invoice.

Attach the new file, keep the old one

What size limit am I actually hitting?

Gmail’s attachment cap is 25 MB. Many Outlook and corporate tenants sit lower, often 10 or 20 MB. The bounce you see is usually the whole message, not a secret PDF rule. Compress until the file sits comfortably under that cap, not at the exact byte.

Why did compression barely change the size?

Will the text stay selectable?

It depends on how the compressor re-encodes each page. Treat the output as a new file. Open it, try to select a line of text, and zoom a scanned label to 100%. If the result is a flattened image of the page, that is a quality trade, not a bug you should ‘fix’ by uploading somewhere else.

Should I remove metadata?

If the PDF is leaving your machine, yes, unless you need the author and title fields. The compressor can strip metadata as part of the pass. That does not encrypt the contents. Anyone with the file can still read the pages.

What if it is still too big after a strong pass?

Split the packet. Email the form pages to one person and the photo appendix as a second message, or share the large piece another way. Compressing a 40-page scan into mush is worse than sending two clean files.
